Where AI Fits / Builder case study
Building around exact workflow economics.
Owners cannot price a manual workflow before deciding to change it. Generic AI advice skips the measurement step.
- Customer workflow details are confidential business information.
- The economics must be exact, not plausible.
- The AI Integration Plan must never state something the customer did not say.
The build
Key decisions
- 1
One guided conversation with a full transcript, then a single structured extraction whose every figure carries the customer's own words.
- 2
All money math in code: the model proposes facts, and code computes.
- 3
Model routing is restricted to zero-data-retention providers with the named fallback model claude-haiku-5.5, so a provider outage never strands a paid AI Integration Plan.
- 4
The paywall sits after the customer confirms the workflow summary and sees the free preview — payment buys the AI Integration Plan, not access to their own numbers.
- 5
The plan delivery route verifies payment server-side on every view rather than trusting a success redirect.
The build
The build, end to end
- 1
Guided conversation. One conversation, kept as a full transcript. The customer describes one recurring workflow in their own words; nothing is priced from a form or a template.
- 2
Structured extraction. A single extraction pass turns the transcript into a structured workflow model. Every figure in the model carries the customer's own words as its supporting quote.
- 3
Verification against the transcript. Code checks the extraction before anything is priced: quotes must match what was said, numbers must reconcile, and a discrepancy is surfaced to the customer rather than silently smoothed over.
- 4
Economics computed in code. Hours and dollars are calculated by code from the confirmed facts. The model proposes facts; it never does the arithmetic.
- 5
Customer confirmation. The customer reviews the workflow summary and confirms it before the AI Integration Plan exists. Confirmation is also where problems are mapped to the process's time blocks, so value can be attributed honestly later.
- 6
The paid AI Integration Plan. Payment buys the plan. The plan delivery route verifies payment server-side on every view rather than trusting a success redirect.
Making long structured drafts reliable took staged generation, output budgets, and a repair pass: the pipeline builds the draft in stages, bounds each stage's output, and repairs a failed stage instead of restarting the guided conversation.
Sensitivity classification is handled by extraction with an abstention path rather than keyword matching alone: a code backstop reads the transcript's own words, and if they signal regulated or restricted data — whatever the extraction concluded — the workflow stops and asks the customer to confirm the tier before anything proceeds.
Extraction proposes; code disposes. Every figure in the draft is checked deterministically against the transcript — quoted words must match what was actually said — and the economics are plain arithmetic over the extracted, customer-confirmed facts.

- Confirmed problem-to-block linkage. At confirmation, each problem is mapped to the workflow's time blocks — the extraction proposes the links and the customer edits or accepts them. A linked problem shows its linked time's annual cost next to the recommended tool's published price, with a break-even comparison. An unlinked problem keeps an honest not-broken-out line instead of an invented figure.
- A priced tool catalog. Recommendations draw on a catalog that carries published prices for 36 of 39 products, taken from vendors' published pricing — so payback math uses real prices, not estimates.
- Honest value lines. The plan never attributes dollars to a problem without a customer-confirmed link. It carries a recommended sequence with exactly one quick win, checklist-form implementation steps, and a title composed in code from the customer's own process — never a generic placeholder.
Current state
Where AI Fits is live, the AI Integration Plan is $49, and an end-to-end purchase has been verified in production. The guided conversation, the free economics preview, and the saved-plan flow all run on the product's current paths.
